Seth Media had built serious demand across a dozen markets. The supply chain underneath it was quietly leaking millions. One audit found where, and what it was worth.
The Company
Seth Media is a DTC brand house: more than twenty storefronts, around a dozen markets, over 450 products spanning home robotics, optics, outdoor tools and supplements, built to €40M+ in revenue on serious paid-media firepower. The demand engine was excellent. The supply chain behind it had never been built to match. We ran a full operations audit to find out what that was costing.

The problem
There was no demand planning function. When warehouse stock ran dry on an actively selling product, orders were rerouted to dropship straight from China at a far higher cost per unit. Underneath sat a European 3PL priced above market on almost every line, high-volume products still shipping cross-border when they could be made and fulfilled locally, and emergency air freight papering over the gaps. None of it was visible from the storefront. All of it was showing up in the margin.
The solution
We audited the full operation, inbound freight to customer door, with every figure traced back to source data. We benchmarked the incumbent 3PL against three independent quotes, secured direct-factory pricing on the highest-volume products, and rebuilt the stockout premium unit by unit. Then we traced all of it back to one root cause: no planning function connecting the data the business already held.

The outcome
One audit, priced under £5,000, turned an invisible problem into a costed, sequenced plan.
€2.7M+ in recurring annual margin opportunity identified, all source-traced
€1.3M/yr on the European 3PL contract, benchmarked above market
€950k/yr from migrating the top SKUs to direct-factory supply and local fulfilment
€260k/yr in avoidable stockout-to-dropship premium
€170k/yr on the above-market air freight lane
A 90-day roadmap sequencing what to fix first and why
That is the point of starting with an audit. It tells you exactly what fixing the business is worth, and the order to do it in, before you spend a penny on the work.
