OnlyFans is one of the most commercially significant platforms of the last decade: over 220 million registered users and $7.22 billion in total fan spending. The ambition was to capture more of that spend through branded merchandise, starting with a serious UK retail push.

The problem

Digital revenue and physical product are different businesses. There was no supplier framework, no pricing architecture, no production governance and no ecommerce supply chain built for UK and European fulfilment at scale. Everything had to be built, fast enough to catch the commercial window, and to a standard where a visible failure would carry reputational cost far beyond the merchandise division.

What we did

Took ownership of the merchandise operation as fractional COO and built it from the ground up. Commercial model first: pricing architecture, SKU mix, margin requirements, MOQ thresholds and working capital constraints, so every sourcing decision that followed was made against a financial framework rather than instinct. Onboarded vetted Tier-1 UK and European manufacturers, each evaluated on quality, capacity, lead time and financial stability before a purchase order was placed. Installed the production governance: tech packs, quality sign-off, critical path management. Ran the supplier relationships and the production calendar directly, with full visibility for the client against commercial targets.

What changed


  • £522,000 in new merchandise revenue delivered in Phase 1.

  • £49,000 reduction in COGS through strategic sourcing and margin engineering.

  • A fully operational UK supply chain, supplier framework to fulfilment, built, tested and ready to scale into Phase 2.
