We were brought in to lead the operations function for the Mercedes-Benz Lifestyle Collection - building the supply chain infrastructure, supplier framework, and production governance that now underpins every collection they release.

Introduction

Mercedes-Benz is one of the most recognised brands in the world. But brand recognition doesn't automatically translate into operational excellence when you're running a merchandise and lifestyle division alongside a global automotive business.

The Lifestyle Collection team had strong creative direction and clear brand standards. What they needed was an operational leader who could build the infrastructure around it - someone who understood both the commercial realities of apparel production and the non-negotiable standards that come with the Mercedes-Benz name.

We were brought in as the embedded operations lead. Not for a single collection. To build something that would last.

Challenge

Running a premium lifestyle collection for a brand of this scale comes with a specific set of problems.

Sustainability compliance isn't optional - it's mandated at group level, and every supplier, material, and process has to be auditable. The factory and mill network capable of meeting those standards is small, competitive, and not easily accessed without established relationships.

At the same time, the commercial pressure is real. Premium positioning doesn't mean unlimited budgets. Collections have to hit margin targets, land on time, and clear internal approvals across multiple stakeholders - brand, legal, sustainability, procurement - before a single unit goes into production.

The previous approach had been to manage this reactively, engaging suppliers collection by collection with no continuity. The result was inconsistent quality, unpredictable lead times, and a cost base that had no downward pressure on it.

Solution

We stepped in as the operational lead for the division and rebuilt the foundation from the ground up.

The first priority was the supplier framework. We audited and mapped every existing supplier relationship, exited the ones that couldn't meet the compliance or quality standard, and built a vetted Tier-1 network capable of delivering consistently across collections. Every supplier in the framework is pre-approved against Mercedes-Benz's ESG standards, which means new collections move faster because the compliance work is already done.

The second priority was the production governance model. We introduced a structured critical path for every collection, with fixed approval gates, clear accountability at each stage, and a single point of contact between the brand team and the supply chain. No more chasing. No more version-controlled spreadsheets passed between departments.

The third priority was cost engineering. With a stable supplier base and consistent volumes, we were able to renegotiate terms across the framework - building in annual cost reduction commitments without compromising on quality or compliance.

We manage the operation on an ongoing basis. Every new collection brief comes to us, we run the end-to-end process, and the brand team gets what they need - on time, on spec, and on budget.

Result

Since taking over the operational lead:

£38,000 in annualised cost reduction across the supplier framework. 29% reduction in average production lead time. 100% ESG compliance across every collection - zero audit failures. Three collections delivered on time and within budget since engagement began.

The Lifestyle Collection now operates with the consistency and rigour that the Mercedes-Benz brand demands and the team has a supply chain infrastructure that scales with the collection calendar rather than being rebuilt from scratch every season.
