A global platform with hundreds of millions of registered users and billions in customer spending. Onflair built the supply chain and operating framework behind its expansion into branded merchandise.
The company
An internationally recognised digital entertainment platform expanding its commercial offering through branded merchandise.
The ambition was to turn global brand recognition into a physical-product business. That required the commercial discipline, operational infrastructure and team capability to support expansion across markets.
Onflair was engaged to provide fractional COO leadership for the merchandise operation, working alongside internal stakeholders and external partners.

The problem
The platform had the audience and commercial reach. Its merchandise operation needed the structure to deliver against that opportunity.
Product economics, manufacturing, inventory and fulfilment needed to work as one coordinated operation. International expansion added complexity around supplier lead times, stock positioning and delivery requirements.
Clear responsibilities and stronger processes were also needed to help the team manage growth while maintaining quality and customer experience.
What we did
We led the merchandise operation, establishing product mix, pricing, margin requirements and purchasing parameters to guide commercial decisions.
We developed the supplier network, coordinated specifications and quality approvals, and managed production timelines. Alongside this, we aligned inbound logistics and fulfilment arrangements with the requirements of the markets being served.
We clarified responsibilities across internal teams and external partners, developed practical working processes and supported the team in managing suppliers, production and delivery.
This brought commercial planning and operational execution into a shared framework, giving leadership clearer visibility of progress, dependencies and decisions as the merchandise business expanded.
