The company
A fast-growing headwear and lifestyle business creating distinctive products for sports fans. Its range combines licensed designs with original collections, supported by regular product drops and an expanding catalogue.
The business sells through its own online store, wholesale partners and social commerce. Overseas manufacturing and an in-house warehouse support the operation, making coordination between purchasing, inbound freight and channel demand increasingly important as volumes grow.
Onflair was engaged to assess how the operation could support continued growth while improving margin and working capital.
The problem
Purchasing had become reactive. Frequent, smaller orders increased dependence on air freight, while the absence of clear replenishment rules made stock commitments harder to control.
Significant capital sat in overstocked products. Much of that stock still sold; the issue was buying too far ahead of demand, rather than a warehouse filled with products nobody wanted.
Shipping economics also needed attention. Customer shipping charges, carrier rates and order mix were not consistently aligned. Meanwhile, marketplace sales required closer examination to establish their contribution after product, platform and fulfilment costs.
The business also needed a complete comparison of running its own warehouse against outsourcing.
The solution
We reviewed financial records, sales, inventory, purchase orders and shipment data to connect operational decisions with their commercial impact.
We assessed stock against demand across retail and wholesale, benchmarked carrier and inbound freight rates, and reconstructed the full cost of fulfilment - including labour, space, packaging and postage.
We also examined marketplace order economics and modelled alternative fulfilment arrangements.
The recommendations distinguished near-term commercial changes from improvements requiring stronger planning. That sequencing mattered: a move towards sea freight depended on a buying process capable of supporting larger, planned shipments.
